Interventions · countable events

When a commit leaves its lane, extra work triggers — automatically

Every commit here gets a deterministic, LLM-free drift receipt (the mechanism). When a receipt lands out of lane (off-lane share above the 15% threshold), that is one countable event — and it triggers an intervention: a sensemaking pass explains the drift, the fixes get checklisted, and the story is published here. Countable events are what make a lane priceable; this page is the count. Each entry is a structural alert, not a scolding — a diagnosis, not a verdict — and the ledger you are reading is a loss ratio, published by the house that carries it. Stated exceptions are what surplus looks like in print.

    docs(vna): the follow-up to the 2026-10-13 HUD report — C752 C753 C784 C785 closed, linux addons current

Why it left the lane: The commit writes one path: .../vna/asks/2026-10-13-hud-report-followup.txt. That segment, vna/asks, sits outside every glob the architect room owns (docs/strategy/, docs/03-product/, .workflow/rooms/*.html, .workflow/cognitive-dashboard.html, docs/01-business/strategy/, CLAUDE.md). The message names C752, C753, C784, C785 and the phrase linux addons current — VNA engine ticket and build vocabulary, not strategy prose. That vocabulary is what the walk reads as lensReality=B2,B2, four lane-jumps from the claimed A1,C3.

The semantic pull: Two real strings do the pulling: the path segment vna/asks/ and the message phrase linux addons current. Neither string matches a glob the architect room owns. The walk's lexicon maps addons/linux/HUD-report vocabulary to the VNA engine coordinate B2,B2, which is exactly where litReality landed.

Intent–reality gap: The commit message claims architect-room work — the follow-up to the HUD report, tagged lensIntent=A1,C3. The receipt measures the mass at lensReality=B2,B2, a VNA engine coordinate, with 33% of lit reality cells outside the declared lane against a 15% threshold.

    • Confirm which room owns vna/asks/** in the room-surface manifest ask-001/ask-027 already read, and add the glob explicitly if it is missing
    • Rewrite the Originating-Terminal trailer convention so the room-tag follows the touched path, not the terminal window the operator happened to type in
    • Audit the other 31 out-of-lane architect-room events in the last 14 days for the same vna/asks mismatch before writing a second intervention
    • Verify docsOnly=true commits are actually exempted by ask-005 (tests/pmu-simulator/docs-only-commit-skips-lattice.test.mjs) — this commit is docsOnly and still scored offPct=33, so the exemption looks unwired
    • Land ask-027 (tests/pmu-simulator/originating-terminal-matches-surface.test.mjs) now — it has been asked 30 times without shipping

What we learned: All three prior interventions for this room were facts-only, and two of three measured offPct climbing afterward (14→28, 17→26); only one fell (null→10). A fact sheet alone is not closing this room's drift — the room keeps committing VNA-surface content under its own terminal tag because nothing checks the tag against the touched path before the commit lands, and advisory-only passes have not moved that number down twice running.

The missing guard (the deliverable): tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027) — already open, asked 30 times, never landed. This event is itself the 31st data point for exactly that gap: Originating-Terminal said architect, the sole touched path said vna/asks.

Detector probe: signal attribution — gzip reef 15% · ballistic walk 85%. litIntent=93 for a 32-line, one-file, docsOnly commit looks saturated on the intent side relative to the thin diff. Adjustment: for docsOnly commits, cap walksIntent proportional to diff line count rather than letting it run to the same depth as a code commit — measure whether that narrows litIntent toward litReality on the next 10 docsOnly events. Experiments: Re-seed the reef corpus with vna/asks/ history included, then re-run this sha and check whether prewalkOverlap rises above 0 · Cap walksIntent for docsOnly=true commits to a diff-size-scaled bound, then measure offPct across the next 10 docsOnly commits in this room · Frozen-replay this sha with addons/linux/HUD-report terms stripped from the lexicon and check whether lensReality moves off B2,B2 — confirms the term-to-coordinate mapping named in semantic_pull

Measured outcome (deterministic, not self-graded): room mean offPct 15→20 over 6 commits since

Thirty-two out-of-lane events in 14 days for one room raises that lane's loss-ratio on sight; landing ask-027 so the trailer always matches the touched path is what restores the premium, not another facts-only notice.

fix(intentguard): C766 H12 — the hud_grid tests stop writing outside the crate, and the carve reproduces IntentGuard again

Why it left the lane: The commit message fences one concern only: hud_grid fixture-path repair and the carve bump — strings like CARGO_MANIFEST_DIR, fixture_dir(), PermissionDenied, carve.mjs --capture, zlib.rs byte-identical to walk_lens.rs. That vocabulary sits at the declared lane B,A1. The diff also carries an 86-line own/tests/no-infinity-family.test.mjs and an own/README.md paragraph none of that message names: Katz centrality, 0.05 damping, pole at one-twelfth, the 2.45 handshake, phase transition/lasing/ignition, finite floor, dictionary regress, Harnad 1990. That prose-heavy retraction-guard content is a different compression family from Rust plumbing text, and prewalkOverlap=4 against walksIntent=130 shows the reef seed barely matched before the walk even started. The reality walk lit 137 cells (litReality=walksReality, fully saturated) against 130 intent cells, landing C,A2 instead of B,A1 — laneHamming 28, 29% of lit reality outside the declared lane.

Intent–reality gap: The commit claims H12 (hud_grid fixture fix, carve reproduction), terminal architect, rooms builder/laboratory/vault — navigator appears in none of its own trailers. The receipt still posts a 29%-off-lane event to navigator's ledger, against an owned-surface list (scripts/open-room-session.sh, openclaw/*, .workflow/cognitive-dashboard.html) that the diff never touches.

    • Split H12 into two commits going forward: the Rust fixture/carve fix, and the no-infinity-family voice-guard + README retraction, per ITERATION DISCIPLINE.
    • Ship tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010) so the trailer is checked against the diff, not just declared.
    • Ship tests/ops/room-surface-coverage.test.js (ask-001) so every touched path maps to exactly one owning room before any offPct posts.
    • Ship tests/pmu-simulator/mistagged-commit-does-not-inflate-offpct.test.mjs (ask-033) so navigator — absent from this commit's own trailers — is never charged this event.
    • Ship tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027) to cross-check architect against the actual touched surface too.
    • Audit the last 14 navigator out-of-lane events for the same mistag pattern before trusting the room's offPct trend at all.

What we learned: The glyph-collision lesson named only one cause (🧭 shared by a room and a skill). This event used a different terminal entirely (📐 architect) and still landed on navigator's ledger, with navigator named nowhere in the commit's own trailers and none of its owned-surface globs touched. The room-attribution layer disagrees with the commit's self-declared Relevant-Rooms for reasons wider than one shared emoji — the fix was never the disambiguation, it was the unshipped check (ask-033) that a scored room must appear in the commit's own trailers before its offPct counts.

The missing guard (the deliverable): tests/pmu-simulator/mistagged-commit-does-not-inflate-offpct.test.mjs

Detector probe: signal attribution — gzip reef 70% · ballistic walk 30%. litIntent=walksIntent and litReality=walksReality — every cell the walk visits, it lights. That is saturated, not shallow: there is no visited-but-unconfirmed state, so offPct cannot distinguish a near-miss from a confirmed hit. Adjustment: add a lighting threshold inside the walk so a visited cell only lights above a confidence floor, sharpening the signal offPct reads. Experiments: Re-seed the reef on the commit message plus README.md/no-infinity-family.test.mjs stripped out; measure whether prewalkOverlap rises above 4 once the voice-guard prose is excluded. · Replay this diff as two synthetic commits (Rust-plumbing-only, voice-guard-only) through the receipt pipeline and measure whether either alone drops offPct below 15. · Across the last 14 days of navigator's 14 out-of-lane events, count how many name navigator in neither Relevant-Rooms nor Originating-Terminal, to size how much of the room's offPct trend is this same mistag class versus real drift.

A room absorbing offPct for events its own trailers never claimed inflates that lane's loss ratio on noise, not drift, and the premium only resets once ask-033 ships and the room's trend is re-read with mistagged events excluded.

feat(talk): Take 82 replaces Take 80 — 3:48, the three text-caused slips of 80 gone, trimmed before "Thank you"

Why it left the lane: The diff is two fields in a four-field object (path/url/duration/take in src/lib/latest-talk.mjs) plus one binary mp3 — a trivial pointer swap. The commit message carries the real mass: quoted talk-script lines ('Rice proved this in 1953', 'Physics proved', 'the shape of each deed', the forty-six/thirty-six-year hazard, 'No. I can't vouch'). Those quotes sit on Rice's theorem and the paired-sentence vocabulary this repo's own AXIOM 1 owns, so the walk's intent side (86 lit cells, cell=A1) reads book/axiom content from the prose even though the reality side (94 lit cells) is a lib pointer swap plus an audio blob. prewalkOverlap=1 shows the reef seed matched cleanly before the walk ran — the spread opens during the walk itself, pulled by the narrative strings, not by the code.

The semantic pull: 'Rice proved this in 1953' and 'Physics proved' are the two strings doing the dragging — they are the exact register of AXIOM 1's paired sentence ('Whether it was good is undecidable (Rice, 1953)'), so the commit-message walk lands partly in axiom/book coordinate space while the diff itself never leaves src/lib/ and public/.

Intent–reality gap: The commit claims a builder-lane lib edit (swap the pointer, 4 fields, one binary) but the receipt measures 94 lit reality cells against 86 lit intent cells with offPct 39 — the message's quoted talk content outweighs the diff's actual footprint in the walk's own accounting.

    • Add .thetacog/talk-grades/<sha>.md as the sidecar take.mjs writes the transcript-diff narrative to
    • Trim the take-swap commit-message template to subject + grade numbers + sidecar pointer + trailers
    • Run tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027) against this sha — Originating-Terminal reads 🎤 Terminal Voice while the touched files sit entirely under 🔨 Builder's src/lib/ and public/ glob
    • Run tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010) — Relevant-Rooms lists '🔨 iTerm Builder', the room-surface table spells it '🔨 builder'; one spelling, pick it
    • Check the prior 13 out-of-lane events in this room for the same feat(talk): Take NN shape before concluding this is a one-off

What we learned: A commit body that quotes the artifact's own CONTENT (a talk script, a transcript) carries semantic mass the walk treats as intent on equal footing with the diff — for any commit type that narrates verbatim text (take grades, transcript diffs, copy edits), the walk needs the narrated text fenced OUT of the message or it donates offPct to whatever coordinate space that quoted text naturally occupies, regardless of where the code lands.

The missing guard (the deliverable): A new test asserting take-swap commits (feat(talk): Take NN pattern) keep message body under a fixed line/char budget once the sidecar exists — e.g. tests/pmu-simulator/take-commit-sidecars-transcript-narrative.test.mjs: any commit matching the take-swap subject must not inline more than N characters of quoted transcript text in the body.

Detector probe: signal attribution — gzip reef 15% · ballistic walk 85%. Saturated, not shallow: walksIntent equals litIntent and walksReality equals litReality — a 100% hit rate on both sides for a two-field diff plus a binary blob. That hit rate is too high for the actual code footprint, meaning the walk is lighting cells on weak evidence (the quoted prose) rather than discriminating. Adjustment: tighten the lit threshold so a cell only lights on a stronger NCD match, not merely 'walked'. Experiments: Strip quoted-dialogue lines (text between matching quote marks) from the commit message before feeding it to the intent seed, and re-run this sha's receipt — measure whether offPct drops toward threshold · A/B the intent walk on diff-only input vs diff+message for the last 13 out-of-lane 🔨 builder events — measure whether diff-only recovers them under offPct 15 · Cap walksIntent/walksReality at a function of diffstat line-count (e.g. a <20-line diff caps lit-cell count) and replay this sha to measure the offPct delta

One mistagged-plus-saturated event doesn't move the lane premium on its own, but 13 out-of-lane events in 14 days in one room is a loss-ratio trend — the sidecar fix plus the originating-terminal guard are what restores it, not this single commit's story.

test(vna): C753 guard — the HUD walk is the library walk_lens behind the non-portable cfg, imported as lens

Why it left the lane: The diff is pure Rust crate anatomy — `walk_lens.rs`, `cfg(not(portable_walker))`, `hud.rs`'s `pub fn reading`, and the `walk_lens as lens` import repeated across `.thetacog/pmu/src/main.rs` and `packages/thetacog-mcp/pmu-rust/src/main.rs`. That vocabulary reads at A1,B1 (crate internals) against an intent lane of B3,B3 (test-authoring). But the pull is not content alone: the commit's own trailer reads `Originating-Terminal: 🏛️ Architect` and `Relevant-Rooms: 🏛️ Architect, 🔬 Laboratory, 🧭 Navigator` — note the microscope emoji, capitalized. The event header files this under `🧪 laboratory` — test-tube emoji, lowercase, a different spelling whose owned surface (CRM/swarm-comms/orchestrator paths) never touches `tests/vna/`. The low prewalkOverlap (6) says the reef already disagreed before the walk ran.

Intent–reality gap: The commit names its own terminal as 🏛️ Architect and its rooms as Architect/Laboratory(🔬)/Navigator; the receipt filed the event under 🧪 laboratory, a room whose declared surface owns none of the touched paths. The work is correctly test-shaped and lands exactly where the retry-row C752 evidence says it should — the room label on the event is what diverged from the commit's own claim.

    • Audit every receipt row filed under 🧪 laboratory in the last 14 days for the same trailer-vs-room mismatch before assuming each of the 54 is an independent content drift.
    • Add tests/vna/**, .thetacog/pmu/**, packages/thetacog-mcp/intentguard/** to the Architect/Navigator owned-surface globs.
    • Land ask-027 (tests/pmu-simulator/originating-terminal-matches-surface.test.mjs) — this event is the 32nd piece of evidence for a guard already asked 31 times and never shipped.
    • Land ask-001 (tests/ops/room-surface-coverage.test.js) alongside it so the glob gap and the trailer-trust gap close together.
    • Re-score this sha with room forced to 🏛️ Architect and confirm offPct drops under 15 before declaring the fix done.

What we learned: The room-assignment step trusts a fallback default over the commit's own Originating-Terminal trailer, and that fallback bucket is 🧪 laboratory — so any Rust/VNA architecture commit with no explicit glob owner lands in laboratory's lane regardless of what its trailer already says. Two of the three prior facts-only passes for this room made offPct worse (15→18, null→58), which argues the fix is the registry/code change above, not another narrative-only pass.

The missing guard (the deliverable): tests/pmu-simulator/originating-terminal-matches-surface.test.mjs

Detector probe: signal attribution — gzip reef 60% · ballistic walk 40%. Right-sized but starved on the reality side: litReality=107 against litIntent=140 reflects a genuinely terse diff (one 34-line test file) against a verbose intent narrating the whole C752/C753 retry history. Adjustment: when the diff is this small relative to the message, widen the reality-side walk by one hop so a terse diff gets a fairer comparison against a long intent. Experiments: Re-run the reef seed for sha 4dd9d6e3de with room substituted for Originating-Terminal (🏛️ Architect) and check whether prewalkOverlap rises — if it does, the room field explains the miss, not the content. · Pull the 54 out-of-lane laboratory events from the last 14 days and check how many share this trailer-vs-room mismatch pattern rather than independent content drift. · Force-score this commit under 🏛️ Architect and confirm offPct falls under 15 as a synthetic control before shipping the registry fix.

Laboratory's loss-ratio keeps climbing (offPct trend 15→13 then 15→18 then null→58 across three facts-only passes, 54 out-of-lane events in 14 days) — premium only comes down once the room registry trusts the Originating-Terminal trailer and ask-027 closes, not from another facts-only nudge.

    spec(vna): tick C754 C760 C775 C781 C782 through the follow-through; aim C781–C783 at their dictation line

Why it left the lane: The diff is six checkbox toggles ([ ] to [x]) plus three 'from: tape:...' pointer stamps on rows C754, C760, C775, C781, C782, C783 — but each toggled line IS the row, and the row bodies the walker reads are saturated with engineering strings: 'NAPI', 'LENS.RS', 'WALK_LENS', 'HUD_GRID.RS', 'CARGO TEST', 'PMU-ONCHIP --HUD-SERVE', 'INTENTGUARD::HUD::READING'. The gzip-NCD reef placement (lensIntent=A1,A3, lensReality=C,B) reads that embedded Rust/NAPI vocabulary and lands the reality lane in C/B (operations/tactics) while the commit's own claimed lane is the architect's A-tier spec bookkeeping.

Intent–reality gap: The message claims a tracking act — 'tick C754 C760 C775 C781 C782' through guard re-runs — which is pure A-lane spec bookkeeping; the receipt measured the reality of what got re-printed in the diff (the full verbatim bodies of HUD/NAPI/Rust rows) landing in C,B, 43% outside the declared lane.

    • Ship tests/pmu-simulator/docs-only-commit-skips-lattice.test.mjs (ask-005, asked 14×) asserting offPct reads suppressed/N·A, not computed, when docsOnly=true
    • Pull the architect room's 33 out-of-lane events (last 14 days) and tag how many carry docsOnly=true — if most do, this one guard clears the backlog rather than just this commit
    • Confirm commitClass=setpoint is always co-stamped with docsOnly on toggle-only spec commits, and gate both off the same check so a future classifier rename can't silently decouple them
    • Cross-check that C783's guard path tests/vna/c783-the-words-are-ranked-by-intersection-signal.test.mjs (newly minted this commit) isn't a second spelling of an existing open ask before it ships

What we learned: The detector already carries the exact signal needed to suppress this drift class (docsOnly=true is computed and present on the receipt row itself) — the gap isn't missing measurement, it's an unwired flag. Prior facts-only passes in this room measurably made offPct worse (14→28, 17→26) because they could only name symptoms; this is the first pass with enough context to show the fix is a half-step away, not a new mechanism.

The missing guard (the deliverable): tests/pmu-simulator/docs-only-commit-skips-lattice.test.mjs

Detector probe: signal attribution — gzip reef 65% · ballistic walk 35%. Right-sized — litIntent/litReality sit within ~5% of each other, so the walk isn't shallow or saturated. The adjustment isn't depth, it's eligibility: skip invoking the walk at all on docsOnly commits so a bad reef seed never gets a chance to propagate into a flagged offPct. Experiments: Re-run the gzip-NCD reef placement on this commit with the verbatim '(chair decomposition ... not on the tape: ...)' dictation spans stripped from each row body, and measure whether lensReality moves back toward A1/A3 — tests whether the quoted dictation, not the checkbox state, is the thing pulling the seed · Pull offPct for every docsOnly=true commit in the architect room over the last 30 days vs docsOnly=false commits, to quantify what fraction of the room's 33-event/14-day rate is this exact pattern before claiming the guard 'fixes' the room · Test commitClass=setpoint alone (independent of docsOnly) as a looser-threshold predicate — if setpoint commits correlate with low-value offPct alerts even outside docs-only cases, the threshold itself may need a setpoint-specific floor

Flagging a docs-only spec-bookkeeping commit at 43% off-lane inflates the architect room's apparent loss history with a false-positive rather than a real defect, which raises its premium on noise; premium is restored once the already-computed docsOnly flag actually gates the offPct alert, pulling these cosmetic events off the room's rolling ledger.

    fix(vna): the C772 z3 model check runs on the Mac — python3 -E, so a user-installed solver loads

Why it left the lane: The diff carries two strings that read as environment/health-check prose rather than formal-model prose: "pip3 install --user z3-solver" and "the guard runs python3 -E, which ignores PYTHON* env vars and still reads the user site," plus the shebang swap itself ("-I" to "-E"). That register — install state, user-site resolution, env-var scope — sits in the same lexical neighborhood as Laboratory's owned scripts (check-mcp-health.sh, init-claude-flow-with-crm.sh), which are also env/install diagnostics. The reef seed reads that register and anchors reality at A3,A3 while the commit's own files (scripts/formal/hud-hysteresis-check.py, tests/vna/c772-*) belong to the z3/hysteresis/transition-queue vocabulary that sits at A2,C.

Intent–reality gap: The trailer claims "Relevant-Rooms: 🏛️ Architect, 🔬 Laboratory, 🧭 Navigator," naming Laboratory as a room this work touches. Laboratory's owned-file-surface lists only .claude/, .mcp.json, thetacoach-crm-mcp/, swarm-comms/, .thetacog/orchestrator/, and .thetacog/punch-list*. Neither changed file (scripts/formal/hud-hysteresis-check.py, tests/vna/c772-build-the-fix-for-the-transition.test.mjs) sits anywhere in that list.

    • Land tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010) as an enforced check, not an advisory ask — it has been asked 29 times with no shipped guard.
    • Confirm which room's owned-surface manifest covers scripts/formal/** and tests/vna/** (likely 🏛️ Architect or 🧭 Navigator) and state that glob explicitly rather than leaving it implicit.
    • Add an explicit negative to Laboratory's manifest: scripts/formal/** and tests/vna/** are NOT Laboratory surface, so the next reef pass has ground truth to check trailers against.
    • Re-run the offPct computation for 781aec197 with the corrected two-room trailer and confirm it drops under 15.
    • Audit the room's other 51 out-of-lane events from the last 14 days for the same pattern — a trailer naming a room whose surface the diff never touches — before writing them off as code drift.

What we learned: offPct here measured a trailer claim, not the code: a correctly-scoped one-line fix still reads as 16% out-of-lane because the commit's own Relevant-Rooms line named a room that owns none of the changed files. The prior three Laboratory interventions were facts-only and never isolated this — the room's 52-event/14-day count may be mostly paperwork noise at the trailer layer, not engineering drift at the code layer.

The missing guard (the deliverable): tests/rooms/relevant-rooms-covers-diff.test.mjs

Detector probe: signal attribution — gzip reef 60% · ballistic walk 40%. litIntent equals walksIntent and litReality equals walksReality on both sides — full saturation, not a natural boundary found within budget. That is a cap signal, not a converged placement. Adjustment: raise the per-side walk budget for this corpus, or add an early-stop the moment lane membership stabilizes, so a 100%-fill result is distinguishable from a genuinely tight lane. Experiments: Re-run the reef seed restricted to each room's own owned-surface text (not the full repo) and measure whether prewalkOverlap rises for correctly-tagged commits and falls toward 0 for mistagged ones, over the next 20 events. · Flag any receipt where litIntent==walksIntent AND litReality==walksReality as UNRESOLVED-BOUNDARY rather than a clean offPct, then measure what fraction of Laboratory's 52 events hit full saturation — if most do, the budget cap is the noise source, not drift. · Gate offPct computation on Relevant-Rooms-vs-owned-surface first: if a trailer names a room with zero path overlap, exclude that room's lane from the offPct denominator and re-measure the room's 14-day trend.

A 16%-over-threshold event driven by a trailer naming a room that owns none of the changed files is a false claim against Laboratory's loss ratio, not a real engineering drift — restoring the premium means landing ask-010 so Relevant-Rooms claims are checked against owned surface before they count against any room's lane.

chore(bookclub): high-score board update — recomputed after send

Why it left the lane: The commit message claims a bounded ops task — recompute the high-score board, publish the edition page. The receipt's own docsOnly flag agrees (docsOnly=true) and still runs a full 128/130-cell ballistic walk on the payload. The payload is 766 lines of public/bookclub/editions/2026-10-12.html — reader quotes, names, edition prose — not infra. The walk reads that prose and lands at A1,B1 while the commit claimed C,B2, a laneHamming of 26 over 130 lit cells.

The semantic pull: The pull isn't a code term — it's the shape of the payload. A JSON delta (data/bookclub/highscore.json, 22 lines) sits next to a 766-line generated edition page. The walk weighs bytes, and the edition HTML outweighs the score delta by roughly 35:1, so the placement follows the edition's content lane (A1,B1), not the automation script's lane (C,B2).

Intent–reality gap: The commit calls itself a recompute-and-republish chore with numbers staying in data/ and heat only on public surfaces. The receipt measured a full-depth content walk over reader-facing prose that the detector's own docsOnly flag should have exempted, and did not.

    • Wire docsOnly=true into the walk trigger so commitClass=work + docsOnly=true skips or dampens the full lattice walk — closes ask-005.
    • Add the belt-and-suspenders guard for the inverse failure: tests/pmu-simulator/mistagged-commit-does-not-inflate-offpct.test.mjs (ask-033), in case docsOnly itself is ever mis-set on a future bookclub commit.
    • Audit the room's other 12 out-of-lane events in the last 14 days for the same docsOnly-computed-but-unused pattern before claiming this fix alone closes the room's drift rate.
    • Confirm data/bookclub/highscore.json is deliberately inside 🔨 builder's owned surface — the listed surface names public/ but not data/, and ask-001 (room-surface-coverage) is still open.
    • Re-run highscore-publish.sh once the walk-skip lands and confirm offPct for the next bookclub-daily commit drops under the 15 lane threshold.

What we learned: docsOnly is a measured, correct signal that the pipeline computes and then never consumes — a diagnostic wired to nothing. The room's repeat offenders are not random noise; they are the one class of commit (data+generated-page regen) whose own flag already names the fix.

The missing guard (the deliverable): tests/pmu-simulator/docs-only-commit-skips-lattice.test.mjs

Detector probe: signal attribution — gzip reef 30% · ballistic walk 70%. Right-sized in volume (128 vs 130, walkTruncated=false) but wrongly scoped — it is walking docsOnly content at the same depth as code. Adjustment: gate walk depth on the docsOnly flag rather than reduce global walk depth for every commit. Experiments: Cap walksIntent/walksReality to ≤20 for commits where docsOnly=true and commitClass=work, then remeasure offPct across the room's last 13 out-of-lane events to confirm the median drops under 15. · Re-run with the bookclub edition-page boilerplate added to the reef dictionary and remeasure prewalkOverlap — expect it to rise above 12 if the templated structure is now recognized before the walk starts. · Isolate the two files (data/bookclub/highscore.json alone vs public/bookclub/editions/2026-10-12.html alone) through the walk separately to confirm the edition HTML, not the JSON delta, drives the A1,B1 placement.

This event raises 🔨 builder's loss-ratio because the cause is systematic — every bookclub-daily publish will trip the same threshold until docsOnly is wired to skip the walk — and the premium only comes back down once that one branch ships and the room's next 13 commits of this class land clean.

feat(vscode): C789 the HUD drafts the next /steer live, and a click collapses the dictation into one from that cell

Why it left the lane: The commit's own Relevant-Rooms trailer reads "🏛️ Architect, 🧭 Navigator, 🔬 Laboratory". Laboratory's declared owned surface (.claude/projects/.../memory/, .claude/settings.json, .mcp.json, scripts/init-claude-flow-with-crm.sh, scripts/check-mcp-health.sh, scripts/claude-room, thetacoach-crm-mcp/, swarm-comms/, .thetacog/orchestrator/, .thetacog/punch-list*) shares zero paths with the actual diff stat: docs/specs/vna/SPEC-VNA-COCKPIT.md, packages/thetacog-mcp-vscode/{media/hud.js,media/hud.css,src/vna-hud.ts}, packages/thetacog-mcp/intentguard/src/hud_grid.rs, packages/thetacog-mcp/pmu-rust/src/hud.rs, .thetacog/pmu/src/hud.rs, tests/vna/c789-*, tests/fixtures/hud-serve/*. The receipt's own coords confirm it: lensIntent=C,C vs lensReality=C1,C2, laneJump=8, laneHamming=28 — the reality walk lit cells the Laboratory-tagged intent lane never touches. The pull toward the out-of-lane region came from the diff's own vocabulary (hud_grid.rs, vna-hud.ts, SPEC-VNA-COCKPIT.md, draft_steer, collapsePrompt), none of which the room's surface recognizes.

Intent–reality gap: The commit claims 🔬 Laboratory as a relevant room; the receipt measures the entire lit reality mass (121 cells) landing outside Laboratory's owned-file lane, with offPct 30 against a threshold of 15 and zero diff files under Laboratory's glob.

    • Correct this commit's Relevant-Rooms trailer per spec_rewrite (commit-page republish, not a code change)
    • Ship tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010, already asked 30×) as a BLOCKING pre-commit check, not advisory — 30 asks with zero recurrence drop proves advisory-only is not working
    • Audit the same-day sibling commits (C786, C787, C788 on this same SPEC-VNA-COCKPIT.md file) for the same Laboratory-padding pattern before assuming this is a one-off
    • Add a lookup doc or `node scripts/ops/rooms-for.mjs <paths>` cross-check step to the commit-authoring flow so Relevant-Rooms is computed from the diff, never hand-typed by habit

What we learned: Relevant-Rooms gets padded by habit (a 'usual suspects' list) rather than computed from the actual changed-path set — this is the 30th time ask-010 has fired for exactly this shape, meaning the failure mode is well-characterized and stuck on enforcement, not on diagnosis.

The missing guard (the deliverable): tests/rooms/relevant-rooms-covers-diff.test.mjs

Detector probe: signal attribution — gzip reef 35% · ballistic walk 65%. Right-sized: litReality (121) exceeds litIntent (106) with walkTruncated=false, so the walk ran to completion and reality's footprint is genuinely wider than intent's rather than starved. No depth increase indicated; the lever here is upstream of the walk (the Relevant-Rooms claim feeding the intent lane), not the walk's depth or saturation. Experiments: Run tests/rooms/relevant-rooms-covers-diff.test.mjs in dry-run over the last 90 days of commits and measure what fraction list a room whose owned-glob matches 0% of that commit's changed files — establish the baseline padding rate before gating on it · Re-walk this sha's reality lane restricted to Architect+Navigator's owned surface only (Laboratory excluded) and confirm offPct drops toward 0 — validates spec_rewrite before it ships as an enforced check · Log glob-cross-check mismatches (computed rooms vs trailer-claimed rooms) to an ndjson for one week unenforced, then flip tests/rooms/relevant-rooms-covers-diff.test.mjs from WARN to BLOCK once the false-positive rate is measured at zero

A VNA/HUD commit tagging an unrelated room (🔬 Laboratory) as Relevant-Rooms is a clean, cheap-to-fix mistagging event that costs this lane's loss ratio little on its own, but the 30-deep backlog on ask-010 with no shipped guard is what actually erodes the premium — restoring it means landing ask-010 as a blocking check, not re-explaining the same mismatch a 31st time.

feat(vscode): HUD page — grid on top under its axis header, counts not metaphors, the main window's pills with ↗ doors and why lines

Why it left the lane: The diff is thirteen files of VSCode webview/extension-host vocabulary — vna-hud.ts, hud.js, hud-core.js, PILL_DOOR, pillBox, checkboxPill, steer-ui.mjs, executeCommand( — none of which touches the laboratory room's owned surface (thetacoach-crm-mcp/, swarm-comms/, .thetacog/orchestrator/, scripts/init-claude-flow-with-crm.sh). prewalkOverlap=3 against litIntent=136 confirms the reef found almost no kinship between this text and laboratory's corpus before the walk even ran — the mass was never going to sit at C3,A once scored against that room's lane.

Intent–reality gap: The commit's own trailer names Relevant-Rooms: architect, builder, operator — laboratory appears nowhere in it — yet the receipt scored offPct against room 🧪 laboratory, a room the commit never claimed and whose owned-surface glob matches zero of the changed paths.

    • Append the trailer-enforcement clause to CLAUDE.md's Relevant-Rooms line (COMMIT MESSAGE STRUCTURE section)
    • Ship tests/pmu-simulator/mistagged-commit-does-not-inflate-offpct.test.mjs (ask-033, asked 13×) with this exact sha as its seen-red fixture
    • Ship tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010, asked 31×) as the companion check
    • Patch the room-resolution step to prefer the trailer over any terminal/path heuristic fallback
    • Re-audit this room's three prior facts-only interventions (ffb31daf7, ff9d421a7, feeffc499) for the same mistag before trusting their offPct trend
    • Add packages/thetacog-mcp-vscode/ to architect's or builder's owned-surface glob so this class of diff resolves to the room that actually claimed it

What we learned: Three straight facts-only interventions on this room ping-ponged (null→58, 15→18, 15→13) without ever improving net — consistent with the room itself being mis-scored rather than genuinely drifting; a nudge aimed at laboratory's lane cannot fix a bug in which commits get assigned to laboratory in the first place.

The missing guard (the deliverable): tests/pmu-simulator/mistagged-commit-does-not-inflate-offpct.test.mjs

Detector probe: signal attribution — gzip reef 70% · ballistic walk 30%. litIntent 136 vs litReality 130 is a near-full, near-equal fill — the walk is neither shallow nor saturated-collapsed; it is behaving normally on the text it was handed. The fix belongs upstream of the walk, at room selection, not in walk depth or aperture. Experiments: Re-run this sha's offPct against room=architect (the commit's own trailer) instead of laboratory; measure whether it falls under the 15 threshold — confirms the mistag as root cause · Backtest the mistagged-commit check against the last 50 out-of-lane events site-wide; count how many score a room absent from their own Relevant-Rooms trailer, to size how much of recent 'drift' is attribution noise · Pull prewalkOverlap for every laboratory-room event in the last 14 days (55 events) and compare its distribution against other rooms' — if laboratory consistently sits near 3 while others sit higher, its lane fence itself needs re-specifying, not just this one event

A room scored for drift it never produced erodes trust in laboratory's premium signal more than real drift would; restoring it means shipping the trailer-enforcement guard (ask-033) so offPct reflects only commits the room's own trailer actually claims.

fix(vscode): the HUD's two text boxes stand in place and nothing overlaps — read off the rendered page

Why it left the lane: The diff's own vocabulary — "boxes", "overlaps", "textarea", "getBoundingClientRect", "draft", "register", "document.body.children" — is generic DOM-geometry language, and the walk placed that mass at B3,B3. The commit's Relevant-Rooms trailer carries the glyph "🔬 Laboratory", a different emoji than this room's own identity string "🧪 laboratory" used in the owned-surface table above. That glyph mismatch breaks the match step that would anchor the claim to Architect/Navigator's vscode-owned surface (C,A2), so placement fell through to content-only defaults. None of 🧪 laboratory's owned files (CRM, swarm-comms, orchestrator, punch-list) appear anywhere in this diff.

The semantic pull: packages/thetacog-mcp-vscode/media/hud.css and tests/vna/c786-hud-fits-the-sidebar.test.mjs pull toward vscode-HUD/layout-testing coordinates. Neither string nor path touches a 🧪 laboratory owned surface (.thetacog/orchestrator/, swarm-comms/, thetacoach-crm-mcp/). The pull is real; the room attribution is not.

Intent–reality gap: The commit message and trailers claim Architect+Navigator+🔬Laboratory work at lane C,A2 — a vscode HUD CSS fix plus its own vna test. The receipt charged the drift to 🧪 laboratory and measured reality landing at B3,B3, a room whose owned surface the diff never touches.

    • Fix the Relevant-Rooms trailer on this commit's lineage to drop 🔬/🧪 Laboratory where the diff carries no owned-surface overlap
    • Add a canonical emoji-alias map for room identity so 🔬 Laboratory and 🧪 laboratory resolve to one coordinate before matching, or confirm they are genuinely two separate rooms and ban cross-use in trailers
    • Wire ask-010 (tests/rooms/relevant-rooms-covers-diff.test.mjs) as a blocking pre-commit check, not just an open ask
    • Re-triage the room's other 33 out-of-lane events in the last 14 days for the same emoji-trailer mismatch before trusting the 34-mean as real drift
    • Confirm which room (Architect or Navigator) actually owns packages/thetacog-mcp-vscode/** and tests/vna/** and add that glob to its owned-surface table

What we learned: Two emoji glyphs (🔬 and 🧪) answer to the name "Laboratory" in this repo's own text, one in the room header and one in commit trailers, and nothing forces them to resolve to the same identity before the walk runs. The room's offPct trend can carry pure routing noise — commits charged to a room whose owned surface they never touch — indistinguishable from real drift until the trailer and the owned-surface table are read against each other.

The missing guard (the deliverable): tests/rooms/relevant-rooms-covers-diff.test.mjs

Detector probe: signal attribution — gzip reef 25% · ballistic walk 75%. litIntent and litReality sit close in magnitude (10 apart) yet land in very different lanes (C,A2 vs B3,B3) — saturated but undifferentiated: the walk lights up comparable mass on both sides with no identity-anchor telling it 🔬 and 🧪 name the same room. Adjustment: feed the walk a room-alias table so both glyphs collapse to one seed token before the walk starts. Experiments: Re-run prewalkOverlap for this sha's class with a normalized room-alias map merging 🔬/🧪 Laboratory into one seed token; measure whether prewalkOverlap rises above 5 · Backfill-score the room's last 33 out-of-lane events for emoji-trailer mismatch vs owned-surface zero-overlap; measure what fraction of the 34 mean offPct is mistag rather than real drift · Ablate the Relevant-Rooms trailer text from the gzip dictionary seed for one replay of this sha; measure the offPct swing to quantify how much signal the trailer glyph itself carries

A mistagged-room charge inflates this lane's apparent loss ratio with zero real cross-lane work; premium should discount for identity-routing noise once the emoji-alias fix lands and the 33-event backfill audit separates mistags from genuine drift.

feat(vscode): C791 C792 the HUD in the main window's language — snowball tickers, self-following registers, two registers with a cursor, the latest steer, claude -p

Why it left the lane: The diff's working vocabulary is unbroken VNA/HUD/steer: hud.rs, hud.js, hud.css, hud_grid.rs, vna-hud.ts, vna-chat-inline.ts, hud-ask.mjs, SPEC-VNA-COCKPIT.md, the strings TickerBoard, draft_steer, claude -p, CLAUDE_* stripped. None of those tokens sit inside 🧪 laboratory's owned surface (thetacoach-crm-mcp/, swarm-comms/, .thetacog/orchestrator/, scripts/init-claude-flow-with-crm.sh). The commit's own Relevant-Rooms trailer names '🏛️ Architect, 🧭 Navigator, 🔬 Laboratory' — microscope emoji, Laboratory role tied to VS Code Architect's surface per the room ledger. The receipt measured room '🧪 laboratory' — test-tube emoji, a different owned-surface glob entirely. The two strings read as the same English word and route to different lanes. prewalkOverlap=3 confirms it: almost no reef-seed overlap between the CRM/swarm corpus and this commit's vocabulary, which is exactly what a wrong-room seed produces.

Intent–reality gap: The commit claims Architect/Navigator/🔬-Laboratory (VS Code HUD surface) and the guards it ships (c791, c792) live under tests/vna/ and packages/thetacog-mcp-vscode/ — correctly scoped work. The receipt measured it against room 🧪 laboratory, whose owned surface is CRM/swarm-comms infrastructure, so nearly the whole diff reads as off-lane despite landing exactly where the commit said it would.

    • Land tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027, asked 32×) — it would have failed this exact commit (Originating-Terminal 🏛️ Architect, room evaluated 🧪 laboratory)
    • Land tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010, asked 32×) — Relevant-Rooms names 🔬 Laboratory, not the 🧪 laboratory the receipt resolved against, so the trailer never covered the room it was scored on
    • Add one canonical room-name table both the commit-trailer validator and the receipt's room resolver read from, so 'Laboratory' can only ever resolve to one glyph
    • Re-run room resolution for ff112b919 against '🏛️ Architect' (VS Code Architect's owned surface) and confirm offPct falls under 15 — this is the falsifier for the mistagged diagnosis
    • Audit the room's other 27 out-of-lane events in the last 14 days for the same 🔬/🧪 homoglyph signature before treating each as independent semantic drift

What we learned: Two distinct Unicode glyphs (🔬 microscope, 🧪 test tube) are both read as 'Laboratory' across commit trailers and the room ledger, and the receipt's room resolver treats the glyph as a routing key rather than normalizing it — one character choice silently reassigns a commit's entire owned-surface lane, turning correctly-scoped cross-cutting work into a large offPct with zero actual semantic drift underneath it.

The missing guard (the deliverable): tests/pmu-simulator/originating-terminal-matches-surface.test.mjs

Detector probe: signal attribution — gzip reef 65% · ballistic walk 35%. Right-sized, not the fault here. Both sides lit fully with no truncation; the 29% spread intent-to-reality matches a commit that genuinely touches five file families (pmu-rust, vscode extension, scripts, tests, docs). No depth change is indicated — fix the room seed upstream of the walk, not the walk's reach. Experiments: Recompute ff112b919's seed/prewalkOverlap substituting room '🏛️ Architect' for '🧪 laboratory' and measure whether overlap rises and offPct falls under 15 — the direct falsifier for this diagnosis · Grep the last 14 days of commit trailers for both 🔬 and 🧪 against the string 'Laboratory' and count how many diverge from the room ledger's canonical glyph — turns 'is this a repeat pattern' into a number · Add a dry-run mode to the room resolver that prints which owned-surface glob it matched BEFORE scoring, so a wrong-room match is visible in the receipt row itself rather than only inferable from offPct

This event is a tagging/routing defect, not a loss of code quality — the HUD work itself is correctly scoped and guarded, so the room's premium should fall back to baseline once ask-027 and ask-010 land and remove the 🔬/🧪 homoglyph as a silent room-router.

fix(vscode): the HUD health strip's runner-ledger fallback type-checks against vscode types

Why it left the lane: The diff lands in packages/thetacog-mcp-vscode/src/vna-hud.ts, a file architect/builder/laboratory own per the commit's own Relevant-Rooms trailer and per navigator's listed surface (scripts/open-room-session.sh, .thetacog/cache/room-runners/*.sh, openclaw/src/thematic-scheduler.ts, openclaw/data/thematic-schedule.json, openclaw/src/focus-gravity.ts, openclaw/data/ollama-overnight/thematic-heartbeat.json, .workflow/cognitive-dashboard.html) — none of which name vna-hud.ts. The event still lands on navigator's ledger at offPct=17. walksReality (134) runs 20% ahead of walksIntent (112), and litIntent/litReality track walksIntent/walksReality exactly (112/112, 134/134) — the walk lights everything it steps on, so the extra reality-side spread is where the 17% came from, not a shrinkage on the intent side.

The semantic pull: Two literal strings in the diff carry the word that drags this toward navigator's region: `r.kind !== 'dispatch'` (the guard condition) and `dispatched: true` (the field added). Navigator's own owned files are named around scheduling/dispatch — thematic-scheduler.ts, focus-gravity.ts, thematic-heartbeat.json. The token 'dispatch' means a runner.ndjson row-kind here, in a VS Code HUD health-strip reader, and means navigator's own thematic dispatch logic there — same string, two different constructs. lensIntent=A1,B1 vs lensReality=B1,A1 with laneJump=3 reads as the walk finding that token's navigator-adjacent coordinate on the reality side and lighting it, independent of the file's actual owner.

Intent–reality gap: The commit claims Originating-Terminal: architect and Relevant-Rooms: architect, builder, laboratory — a one-line vscode-types fix with no navigator surface touched. The receipt instead charges this as a 🧭 navigator event at offPct 17, a room the commit's own trailers never name and whose owned-file list the diff never touches.

    • Confirm packages/thetacog-mcp-vscode/src/vna-hud.ts sits inside builder's or laboratory's owned-surface glob in .workflow/rooms/*.html, not navigator's
    • Ship tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027) rather than re-asking it a 31st time
    • Re-walk navigator's other 13 out-of-lane events from the last 14 days and count how many share this architect/builder-claimed-but-navigator-billed pattern
    • Seed the reef lexicon so 'dispatch'/'runner' as a runner.ndjson row-kind disambiguates from navigator's thematic-scheduler dispatch before the walk runs
    • Re-check tests/pmu-simulator/shared-state-files-have-room-owner.test.mjs (ask-003) against runner.ndjson itself, since both architect and navigator read it

What we learned: The glyph-collision lesson (fee7471ed) named the walker keying attribution off an emoji shared between a room and a skill. This event shows a sharper version of the same gap: attribution here ran purely on lexical overlap in the diff (the word 'dispatch') and overrode BOTH the commit's own Relevant-Rooms trailer AND navigator's owned-file glob, which already agreed the work wasn't navigator's. The attribution step has no fallback to trailer-or-glob evidence at all — content wins even when the record contradicts it outright.

The missing guard (the deliverable): tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027) — asserts the receipt never charges offPct to a room absent from the commit's Relevant-Rooms trailer when the changed paths also miss that room's owned-surface glob.

Detector probe: signal attribution — gzip reef 30% · ballistic walk 70%. litIntent/walksIntent and litReality/walksReality both equal 1.0 — the walk lights every cell it steps on. That's saturation, not discrimination: nothing it visits stays dark. Tighten the lit threshold (or shorten walk depth) on the reality side so it can leave cells unlit, then check whether the 17% offPct survives a walk that actually discriminates instead of painting its full footprint. Experiments: Re-run this sha with the reef seed zeroed for any room whose owned-glob doesn't intersect the changed paths; measure whether offPct for mistagged events drops to near 0 · Ablate the token 'dispatch'/'runner' from the room-seed lexicon for non-owning rooms; measure effect on cross-room offPct false positives across the 13 recent navigator events · Compare litReality/walksReality saturation across those same 13 events — if all saturate at 1.0, the walk over-saturates for navigator specifically, not for rooms generally

A mistagged event at 17% over threshold inflates navigator's loss-ratio for work navigator never claimed and never touched; premium on navigator's lane restores only once room-attribution gates on the commit's own trailer and owned-glob evidence before lexical overlap, not after.

feat(vna): C751 build the hardening of every HUD part: bad input is refused with a why, the server caps, bounds and restarts, the typecheck runs

Why it left the lane: The diff is pure VNA/HUD hardening — hud.rs's Server struct, vna-hud.ts's serverFor/execFile calls, hud.js's onServe/onMessage — paired with trailers 'Originating-Terminal: 🎯 steer' and 'Relevant-Rooms: vna, pmu, hud'. None of those three bare words match a glyph-prefixed room key, and the owned-surface list for 🧪 laboratory shown here is .mcp.json, orchestrator/, swarm-comms/, punch-list — infra-orchestration vocabulary. The diff's own vocabulary — 'Server', 'spawn', 'restart', 'timeout: 10000', 'config' — reads as generic process-orchestration prose to a gzip-NCD reef seed, and with no registry match for 'vna, pmu, hud' the walk fell to the default catchment, which this receipt resolves as 🧪 laboratory. laneJump=5, laneHamming=36 against lensIntent=A3,C / lensReality=A,A1 is the lattice footprint of that fallback, not of misplaced code.

The semantic pull: 'Server', 'spawn', 'restart', 'timeout: 10000, maxBuffer: 1 << 20', 'config' — words that belong equally to an MCP orchestrator and to a resident HUD server — pulled the reef toward 🧪 laboratory's mcp/orchestrator lexicon (A,A1) instead of the vna/pmu/hud lexicon the trailer named (A3,C). The trailer's bare words never resolved to a room, so the generic infra vocabulary won the tie-break by default.

Intent–reality gap: The commit claims vna/pmu/hud work under terminal 🎯 steer; the receipt measures 49% of the lit mass landing in 🧪 laboratory, a room whose owned surface (.mcp.json, orchestrator/, swarm-comms/) touches none of the 13 changed files.

    • Land tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010) for real — 29 prior asks, still open, and this event is the reason it keeps being asked.
    • Land tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027) — 30 prior asks, still open; the terminal 🎯 steer should not resolve to 🧪 laboratory either.
    • Audit the room-routing config (the counterpart to .workflow/rooms/laboratory.html referenced in this room's owned-surface listing) for a default-catch branch that swallows any Relevant-Rooms value it cannot resolve.
    • Add an EXCLUDE glob for packages/thetacog-mcp/pmu-rust/**, packages/thetacog-mcp-vscode/**, scripts/vna/** to 🧪 laboratory's catchment so these paths can never default-route there again.
    • Re-walk 🧪 laboratory's other 51 out-of-lane events from the last 14 days against this same hypothesis (bare-word Relevant-Rooms that fails registry lookup) to size the recurring class before claiming this fix covers it.

What we learned: 🧪 laboratory's room assignment has no positive-match requirement: a commit whose Relevant-Rooms trailer names real but unregistered-format room words does not get refused or escalated, it silently resolves to this room's default catchment — so any commit elsewhere in the repo that uses generic server/orchestrator vocabulary and a malformed trailer will keep landing here regardless of what it actually touches.

The missing guard (the deliverable): tests/rooms/relevant-rooms-covers-diff.test.mjs

Detector probe: signal attribution — gzip reef 65% · ballistic walk 35%. Right-sized, not shallow: 137/137 and 111/111 lit-to-walked ratios show no wasted or under-filled walk capacity on either lane. The lever is the seed, not the depth — re-seed from the Relevant-Rooms trailer's literal tokens resolved against the room registry, not from whatever room the pipeline already assumed. Experiments: Backfill laneHammingNull for sha 6f437deb3 via a permutation null (shuffle room labels across this commit's candidate rooms) and compare the measured laneHamming=36 against that distribution to learn whether 36 is actually anomalous or routine for a malformed trailer. · Re-run prewalkOverlap for this sha against ALL nine rooms' owned-surface globs, not just the one the pipeline assigned, to directly test whether vna/pmu/hud-named rooms score higher overlap than 🧪 laboratory did. · Dry-run the relevant-rooms-covers-diff guard (ask-010) against all 52 of 🧪 laboratory's out-of-lane events from the last 14 days and count how many share this bare-word-trailer signature before claiming the fix covers the class.

A room absorbing unrelated infra-vocabulary commits by default inflates its own loss-ratio with noise that isn't its risk; premium on 🧪 laboratory's lane only recovers once the routing refuses an unresolved trailer instead of swallowing it.

draft(comms): London wave 1 follow-ups after the first readout — Think BIG as the new fact, no intro asks

Why it left the lane: The commit's own Story names two Voice-side mechanisms — wa-drafts prefill into WhatsApp and a Gmail draft in Junayed's thread — inside a commit tagged Originating-Terminal: 🗣️ Voice. The file lands in docs/outreach/drafts/, Network's owned glob, but the terminal tag and the drafting-tool vocabulary pull the walk's reality lens toward C, outside the A1,B3 intent lane the Story claims.

The semantic pull: The strings 'Prefilled into WhatsApp via wa-drafts' and 'Junayed is a Gmail draft in his thread' name tooling mechanics, not outreach content. Those terms sit closer to lens C than to B3 — the lens the content itself (Jeremy, Gary, Think BIG) correctly occupies. laneHamming=38 against laneJump=6 shows a wide positional gap for a short jump: the walk moved one short lattice distance but landed far from the intent set.

Intent–reality gap: The commit claims Network's outreach lane — a file in docs/outreach/drafts/, content about six DM follow-ups — while stamping Originating-Terminal as Voice. The receipt measured reality landing in B3,C: one lens matching the claim, one (C) the Story never names.

    • Ship tests/pmu-simulator/originating-terminal-matches-surface.test.mjs (ask-027, asked 31×) — the trailer-vs-path reconciliation this event is a fresh instance of.
    • Amend the commit-trailer convention in docs/architecture/claude-rules/doors-and-surfaces.md: Originating-Terminal names the room that OWNS the changed path, never the terminal that typed the draft.
    • Backfill the other 11 out-of-lane events in this room's 14-day window against the same mismatch pattern to confirm the mechanism recurs rather than being a one-off.
    • Seed wa-drafts / Gmail-draft tooling vocabulary into the reef dictionary as Voice-side tokens so mentions of the tool stop pulling lens C on Network-owned content.

What we learned: Originating-Terminal mismatch — a commit's own trailer, not its diff, can author drift. ask-027 has been asked 31 times, this room has logged 12 out-of-lane events in 14 days, and nothing has shipped the reconciliation between the terminal that typed the trailer and the room that owns the changed path.

The missing guard (the deliverable): tests/pmu-simulator/originating-terminal-matches-surface.test.mjs

Detector probe: signal attribution — gzip reef 35% · ballistic walk 65%. litReality exceeds litIntent by 23 cells, and walksReality (137) leads walksIntent (114) by the same margin — the walk spreads wider on the reality side, not saturated. Tighten the reality-side walk's stop condition whenever the originating-terminal tag disagrees with the path owner, so a mismatched stamp stops buying extra recursion depth. Experiments: Seed 'wa-drafts' and 'Gmail draft' as Voice-terminal tokens in the reef dictionary, then re-walk this commit's text to measure whether offPct drops below 15 with the terminal tag held constant. · Ablate the Originating-Terminal line from the walk's input text entirely and compare litReality/litIntent — if the 23-cell gap collapses, the trailer line itself drives the drift, not the Story prose. · Re-run the walk with Originating-Terminal corrected to ☕ Network and measure whether lens C drops out of lensReality.

Twelve out-of-lane events in 14 days against a guard asked 31 times and never shipped raises Network's loss ratio on every outreach commit; shipping ask-027 this cycle restores the premium, not another narrative pass.

refactor(pmu-rust): C752 step 1 — the walk and the HUD reading live in the intentguard library, one home for both doors

Why it left the lane: The commit's own Relevant-Rooms trailer names 'builder, laboratory, architect' but every changed path is Rust crate internals: packages/thetacog-mcp/intentguard/src/hud.rs, hud_grid.rs, hud_config.rs, walk_lens.rs, lib.rs, Cargo.toml/lock, plus pmu-rust/src/main.rs and scripts/pmu/vna call-sites. None of those strings touch laboratory's owned surface (thetacoach-crm-mcp/, swarm-comms/, .thetacog/orchestrator/, scripts/claude-room, scripts/check-mcp-health.sh). The walk had nothing of laboratory's vocabulary to place, so litReality saturated almost the whole 144-cell lattice (136/144) chasing crate/napi/walk terms, and saldStatus REFUSED a reality placement entirely. The drift is a trailer artifact, not a content artifact.

The semantic pull: Strings dragging placement toward architect/builder cells: 'intentguard library crate', 'napi addon', 'walk_lens', 'hud_grid.rs', 'Cargo.lock', '--hud-serve', 'portable_walker cfg'. None of these co-occur anywhere with laboratory's owned-surface vocabulary (mcp-health, claude-room, swarm-comms, orchestrator). No region narrative is cached for this sha and lensReality is null, so the pull is read off the diff's own vocabulary, not off an encircled coordinate pair.

Intent–reality gap: The commit trailer claims laboratory as one of three rooms this work touches. The receipt measured zero overlap between the diff's content and laboratory's owned-file surface, and the walk could not even place a reality lane (REFUSED) because the diff's vocabulary is 100% crate-internal.

    • Ship tests/rooms/relevant-rooms-covers-diff.test.mjs (ask-010) — asked 30 times, never landed, and this room alone has had 53 out-of-lane events in 14 days under its absence.
    • Audit the last 53 laboratory out-of-lane events for the same Relevant-Rooms-padding signature before trusting any of their offPct as real semantic drift.
    • Check whatever generates the Relevant-Rooms trailer (hook or habit) for a default/boilerplate pattern that always lists laboratory regardless of diff content.
    • Re-run the receipt computation for this sha with the corrected trailer (laboratory dropped) and confirm offPct falls under 15 with no code change.

What we learned: This room's chronic 53-events/14-days rate is not showing laboratory drifting out of its lane — it is showing a Relevant-Rooms trailer that is decoupled from the diff and never checked against the room's owned-surface glob, and the fix for that decoupling (ask-010) has been asked 30 times without shipping. The intervention engine has been re-diagnosing a known, already-proposed fix instead of a new defect.

The missing guard (the deliverable): tests/rooms/relevant-rooms-covers-diff.test.mjs

Detector probe: signal attribution — gzip reef 20% · ballistic walk 80%. Saturated, not shallow: litReality/144 ≈ 94%, and walksReality equals litReality exactly, meaning every walk step lit a fresh cell with zero convergence. Adjustment: scale --budget-ms or --guided-passes down for diffs this wide (24 files, 3208 lines) so the walk converges on a lane instead of lighting the whole lattice. Experiments: Split this diff's prewalk into crate-code vs script/config call-sites and re-measure overlap on each half separately — if one half correlates with the claimed lane and the other doesn't, it confirms the commit is semantically mixed even though correctly scoped as one refactor. · Re-run this sha's walk with --budget-ms halved and measure whether litReality drops below full saturation — if yes, ship a file-count-scaled budget cap. · Replay this receipt with 'laboratory' removed from Relevant-Rooms and confirm offPct falls under 15 with the same diff, isolating the trailer as the sole cause.

A mistagged Relevant-Rooms trailer inflates laboratory's apparent loss-ratio without any real semantic drift, and that noise devalues the premium signal on laboratory's genuine 53-events/14-days pattern until ask-010 ships and the trailer stops being underwritten as truth.
